As the cloud contracted, it didn’t collapse uniformly. Instead, the densest regions pulled in material faster, eventually fragmenting into smaller clumps. Our solar system began as one such clump—dense enough to undergo runaway gravitational collapse, yet isolated enough to form its own distinct system. Within approximately 100,000 years, what would become our solar system had separated from the larger molecular cloud, forming a structure astronomers call a protostellar disk.

The Hubble Space Telescope captured images of such disks in the Orion Nebula, while the Atacama Large Millimeter Array (ALMA) has revealed detailed structures within protoplanetary disks around distant young stars. These aren’t imaginative reconstructions; they’re direct observations of systems at stages our solar system passed through billions of years ago.
Step Three: Dust Grain Collisions and Planetesimal Formation
The transition from dust to planets didn’t happen all at once. Instead, it occurred through a gradual accumulation process that began with the smallest particles and eventually produced bodies kilometers across. The first step was growth from micrometer-sized dust grains to millimeter and centimeter-sized pebbles through direct collisions and adhesion.
In the protoplanetary disk, dust particles orbited the proto-sun at slightly different speeds depending on their location and the turbulent conditions around them. This led to frequent gentle collisions. Unlike the catastrophic crashes we might imagine, these collisions were slow enough that the particles stuck together—a process called accretion. Through countless collisions over thousands of years, pebbles grew to grape-sized aggregates, then to objects the size of boulders and small mountains.
Once objects reached roughly one kilometer in size, they became significant enough that gravity, rather than just chemical adhesion, held them together. These kilometer-scale bodies are called planetesimals, and their formation marked a critical transition in how the solar system built itself. Planetesimals were massive enough that their gravity could pull in nearby material more aggressively than smaller objects could. Larger planetesimals in a given region grew faster, creating a runaway growth effect.
The timescale for planetesimal formation was surprisingly rapid—perhaps just 10,000 to 100,000 years in the inner solar system, somewhat slower further out where material was less dense. Within perhaps 100,000 years of the initial molecular cloud collapse, the disk contained billions of planetesimals ranging from one to ten kilometers across (Raymond & Izidoro, 2017).
Step Four: Planetary Embryos and Giant Impacts
As planetesimals accumulated, gravity continued its relentless work. Larger bodies attracted smaller ones, growing at exponential rates. This phase, lasting roughly 100,000 to 1 million years, saw the formation of planetary embryos
This phase was violent. Planetary embryos didn’t accumulate new material gently—they collided at speeds of kilometers per second, with tremendous energy released as heat. Each collision was catastrophic on a scale almost impossible to visualize: the impact of two Mars-sized bodies creates temperatures exceeding those on the sun’s surface, vaporizes rock and metal, and can melt entire planetary cores. Yet from this violence, our world emerged.
The current distribution of planets—small terrestrial planets close to the sun, gas giants further out—reflects the temperature gradient of the protoplanetary disk. In the inner solar system, only rocky and metallic material survived, so planetary embryos remained small. Further out, ice accumulated more readily, allowing embryos to grow massive. Jupiter and Saturn reached sizes where their gravity could directly capture hydrogen and helium from the disk, rather than accumulating them grain by grain (Izidoro & Raymond, 2016).
One particularly violent collision occurred approximately 4.51 billion years ago: a Mars-sized body, often called Theia, collided with the newly formed Earth. The impact was so energetic that it vaporized both the impactor and large portions of Earth’s crust. The ejected material, heated to thousands of degrees, coalesced in orbit around Earth and became our moon. This giant impact hypothesis explains key features of the Earth-moon system: the moon’s unusual size relative to Earth, the Earth’s tilted axis (responsible for our seasons), and other orbital characteristics that would be unlikely in any other formation scenario.
Step Five: Planetary Migration and System Stabilization
Here’s where the story gets really interesting—and where scientists had to revise their understanding of how the solar system formed. For decades, astronomers assumed planets formed roughly where we observe them today. But in the 1990s, observations of exoplanetary systems revealed numerous gas giants orbiting very close to their stars—positions where we thought they couldn’t have formed. This contradiction forced a rethinking of planetary formation theory.
The resolution came from detailed calculations showing that planets don’t stay where they form. Gravity interactions between planets and the remaining disk of gas cause gradual orbital shifts. Additionally, gravitational interactions between planets themselves can throw them into different orbits. Computer simulations showed that Jupiter, Saturn, Uranus, and Neptune likely formed in different positions than they currently occupy, with Jupiter perhaps forming closer to the sun and then migrating outward (Walsh et al., 2011).
This migration profoundly shaped the solar system’s final architecture. Jupiter’s outward migration, combined with gravitational interactions, may have scattered many planetesimals throughout the solar system. Some were ejected entirely into interstellar space. Others were thrown into the inner solar system, potentially delivering water and organic compounds to Earth. Still others fell into the sun or collided with terrestrial planets, prolonging a period of intense bombardment lasting into Earth’s early history.
The Late Heavy Bombardment, roughly 4.1 to 3.8 billion years ago, appears to have resulted from instability in the outer solar system as planets migrated into new configurations. This period delivered tremendous amounts of material to Earth and likely delivered much of the water in our oceans, along with complex organic compounds that may have contributed to the origin of life. Far from being a destructive nuisance, this bombardment likely made Earth habitable.
Evidence Supporting the Nebular Hypothesis
You might reasonably ask: how can we be confident in this story when it happened billions of years ago? The answer lies in multiple independent lines of evidence, all converging on the same explanation.
Meteorite analysis: Meteorites are fragments of planetesimals and planetary embryos that never fully coalesced into planets. The fact that we can reproduce observed planetary arrangements through physics alone, without special assumptions, further validates the nebular hypothesis.
Why This Matters: Perspective and Personal Growth
Understanding how the solar system formed might seem like an abstract scientific achievement, disconnected from everyday life. But I’ve found that grappling with our cosmic origins produces tangible psychological benefits. First, it creates what researchers call “cosmic perspective”—a sense of our place within vast scales of space and time. This perspective has been shown to increase humility, reduce anxiety about mundane problems, and increase sense of meaning and connection (Yaden et al., 2017).
Second, studying planetary formation teaches us about resilience and transformation. The earth we inhabit emerged from cosmic dust, violent collisions, and catastrophic impacts. Yet from that violence came order, stability, and ultimately, life. There’s a metaphorical power in recognizing that our world—and by extension, ourselves—emerged from chaos through the patient operation of natural law.
Finally, understanding the nebular hypothesis develops intellectual humility. A century ago, we had only speculation about planetary formation. Today, we have detailed, quantitative, testable models. Yet even our current understanding continues to evolve. Scientists regularly refine models based on new evidence. This combination of confidence in well-established principles with openness to revision is a valuable mindset for personal growth—it’s the same thinking that makes us better learners, professionals, and decision-makers.
Conclusion: From Cosmic Dust to Conscious Observers
The story of how the solar system formed is not just a story about planets and stars. It’s a story about the fundamental processes that shaped the universe we inhabit, the planet we call home, and ultimately, ourselves. The nebular hypothesis, built on centuries of observation and refined through modern astronomy, gives us a scientifically rigorous explanation for our cosmic origins.
From the collapse of a molecular cloud through the accretion of dust into planetary embryos, from violent giant impacts through the migration of planets to their current orbits, the formation of our solar system emerges as a logical consequence of basic physics applied over cosmic timescales. The evidence—from ancient meteorites to observations of distant protoplanetary disks—all points to the same story.

What Universal Design for Learning Actually Is (And Isn’t)
Let me start by clearing up what UDL is not, because misconceptions abound. UDL is not about lowering standards. It’s not about giving everyone the same thing. It’s not about adding accommodations as an afterthought. And it’s definitely not a one-size-fits-all approach—which would be ironic, given what it stands for.
Universal Design for Learning is a framework for designing educational experiences that are accessible and engaging for all learners from the start. It’s built on three core principles, each with specific guidelines:
- Multiple Means of Representation: Provide information in multiple formats so all students can perceive and understand it.
- Multiple Means of Action and Expression: Give students different ways to engage with material and demonstrate their learning.
- Multiple Means of Engagement: Offer choices that sustain motivation and foster a sense of autonomy and relevance.
The framework originated in architecture—the story goes that when curb cuts were designed to help wheelchair users access sidewalks, parents with strollers, delivery workers, and elderly people on walkers benefited too. A designer named Ronald Mace realized this principle could apply to education: design for the full spectrum of human variation from the beginning, and you create something better for everyone. When I redesigned my physics curriculum using UDL principles, I wasn’t thinking primarily about the one student with ADHD accommodations at work (though it helped him tremendously). When you’re building a lesson or training module, ask yourself: How many different ways am I presenting this core concept?
If you’re teaching someone to analyze financial statements, don’t just show a spreadsheet. Provide a video walkthrough where you narrate what you’re looking for. Create an infographic that shows the relationships between balance sheet, income statement, and cash flow. Build in a hands-on activity where they reclassify line items from a real company’s 10-K filing. Offer written step-by-step guides. Use metaphors: “The balance sheet is a snapshot; the income statement is a movie.” Provide the same information in multiple modalities—text, audio, visual, and experiential.
The science here is solid. Cognitive load theory tells us that we have limited working memory, but we have different channels for processing (Sweller, 1988). When you present information through multiple channels—combining visuals with narration, for example—you actually reduce cognitive load and improve retention. People with dyslexia might struggle with dense text but thrive with visual-spatial information. People with visual processing issues might need audio. Someone with ADHD might need kinesthetic engagement to maintain focus. And neurotypical learners? They benefit from everything—redundancy actually strengthens memory.
Practically, this means: Create a checklist for every learning objective. For each key concept, ask: Can it be presented verbally? Visually? Through text? Through hands-on activity? Through metaphor or analogy? If you’re checking only one or two boxes, you’re leaving learners behind.
Pillar Two: Multiple Means of Action and Expression
Here’s where I see the biggest transformation in my students: when you let them show what they know in different ways.
Traditionally, we’ve had a narrow definition of “proof of learning.” You take a multiple-choice test. You write an essay. You present a PowerPoint. But consider: someone with severe anxiety might freeze on a test. Someone with dysgraphia struggles to write fluently but can articulate ideas verbally. Someone with processing differences might need more time. Someone who’s visual might prefer to create an infographic or video to a written report.
When designing assessment or any way learners engage with material, build in options. For a project on sustainable urban design, a student could:
- Write a research paper
- Create a detailed presentation with slides
- Build a scale model or digital 3D rendering
- Produce a video documentary
- Lead a panel discussion with peers
- Design an interactive website
- Create an infographic or poster series
- Develop a podcast episode script
All of these demonstrate the same learning objectives, but they play to different strengths. The student with strong spatial reasoning but weak writing skills isn’t penalized. The introvert who’s a brilliant visual designer isn’t forced into a presentation format. You’re assessing understanding, not compliance with a single arbitrary format.
This also touches on executive function. Some learners need scaffolding and structured steps. Others are paralyzed by too much guidance and need open-ended exploration. Some need intermediate checkpoints; others do better with a single deadline. Universal Design for Learning means building flexibility into the process, not just the product.
Pillar Three: Multiple Means of Engagement
Engagement is the secret sauce. You can have perfect representation and flexible expression, but if learners aren’t motivated, nothing happens. This pillar is about why someone wants to engage with the material in the first place.
There are different levers here. Some learners are motivated by autonomy—they want choice in what they learn and how. Others need clear relevance: “Why does this matter to my real life?” Some respond to social connection: “We’re learning this together.” Others are motivated by mastery and challenge: they want to get better at something they care about. Some need novelty and variety; others do better with routine and predictability (Pink, 2009).
When you’re designing a learning experience, especially if you’re doing Universal Design for Learning properly, you don’t pick one engagement strategy and hope it works for everyone. You layer in multiple approaches:
- Provide choice: In what topic they explore, in what problem they solve, in how they structure their time
- Make the relevance explicit: Connect to their goals, their interests, current events, or real problems they encounter
- Create opportunity for collaboration: Pair work, group projects, peer review, discussion—but also allow for solo work
- Build in success: Start with achievable tasks, provide immediate feedback, celebrate progress
- Manage novelty and routine: Have enough consistency that learners know what to expect, but enough variation that it stays interesting
In my experience teaching adults in professional development settings, the sweetspot for engagement is when people understand that the content matters to a real goal they have, they’ve had input into how they’ll learn it, and they’re getting feedback on their progress. A financial analyst learning new Excel skills is way more engaged when they’re solving an actual analysis problem from their job, when they can choose between video tutorials or text documentation, and when they’re seeing their efficiency improve week to week.
The Practical Architecture: How to Design a Lesson Using Universal Design for Learning
Now let’s get concrete. You don’t need fancy software or extensive training to implement Universal Design for Learning. You just need a design mindset. Here’s a process I use with teachers I mentor:
Step One: Define the learning objective clearly. Not “understand photosynthesis” but “explain the process by which plants convert light energy into chemical energy, and predict how this process would change under different light wavelengths.” Be specific about what you want people to know or be able to do.
Step Two: Map the barriers. For each objective, ask: What are the ways people might struggle to learn this? Someone might struggle because: they can’t see a diagram, they can’t process abstract concepts without concrete examples, they have working memory limitations, they don’t understand the vocabulary, they can’t sit still long enough for the traditional lecture, they don’t see why it matters, they’re embarrassed to ask questions, they don’t have the foundational knowledge, they need to move and talk to think. Write these down. The more you anticipate barriers, the better your design.
Step Three: Design for each pillar simultaneously. Don’t design representation first, then add options later. Design them all at once. For each objective:
- How will I represent this concept in at least three different ways?
- How will learners express or demonstrate understanding in at least two different ways?
- How will I engage motivation through autonomy, relevance, and/or mastery?
Step Four: Test and iterate. Implement it. Watch how learners engage. Ask for feedback. What worked? What fell flat? Where do people get stuck? Use that information to refine. Universal Design for Learning isn’t a blueprint you nail perfectly on the first try—it’s a living design practice.
Why Universal Design for Learning Benefits Everyone (Seriously, Everyone)
There’s something counterintuitive about inclusive design: the accommodations you create for the students with the most obvious needs often improve learning for everyone.
Take captions on videos. Originally, captions were an accommodation for Deaf students. Now, everyone watches videos with captions at the gym, in coffee shops, in open offices. Why? Because when audio is unclear, captions help. When you’re in a noisy environment, captions are essential. When you’re learning about an unfamiliar accent, captions speed comprehension. For ESL learners, captions are transformative—they can see and hear the language simultaneously, which research shows improves both vocabulary and pronunciation (Winke et al., 2010). Video creators who add captions expand their reach dramatically.
The same principle applies across all three pillars. When you provide flexible deadlines and checkpoints (designed for someone with executive function challenges), your anxious students who spiral at the last minute perform better. When you offer verbal, written, and kinesthetic ways to learn a concept (designed for people with different processing strengths), your struggling readers actually pass, your visual learners ace it, and your kinesthetic learners stop being labeled “unmotivated.”
In my current work running professional development for corporate clients, we explicitly design using UDL principles. And here’s what we’ve discovered: not only do we better serve the people who had struggled in traditional training formats—often people with undiagnosed ADHD, dyslexia, or other differences—but we see improved engagement and retention across the board. Why? Partly because people feel respected when learning experiences accommodate how their brain works. Partly because the redundancy and multiple representations actually do improve memory. Partly because choice and autonomy boost motivation.
Common Obstacles and How to Overcome Them
Let me be honest about the challenges I’ve encountered implementing Universal Design for Learning. The first is time. Designing robust, multi-modal learning experiences takes more upfront work than designing a lecture and a standardized test. The good news: once you’ve done it once, you can reuse and iterate. The infographic explaining the water cycle you created? You can use that every year. The multiple choice and performance assessment options you’ve built? You refine them yearly, but the structure is there. The investment pays dividends.
The second is the assumption that Universal Design for Learning means “less rigor.” I push back on this hard. Universal Design for Learning doesn’t lower standards—it clarifies them. When you’re designing, you’re being crystal clear about what people need to know or do. You’re not watering down content; you’re removing barriers to accessing rigorous content. In fact, research shows that well-designed UDL instruction often leads to higher achievement because more learners can actually access the material (Rose & Gravel, 2010).
The third is fear of complexity. “If I offer seven different ways to do something, won’t it be chaos?” Not if you design thoughtfully. The options aren’t random. They’re deliberate paths to the same objective. Think of it like different routes to the same destination—they’re not equally optimal for everyone, which is exactly why you offer them.
Bringing It All Together: Your Next Steps
Universal Design for Learning is ultimately about respect. It’s a commitment to the idea that every person’s brain works, just sometimes in different ways than traditional structures accommodate. As someone who’s taught students ranging from profoundly gifted to significantly disabled, neurotypical to neurodivergent, I can tell you: when you design from the ground up for human variation, you create learning experiences that work for the breadth of humanity.
If you’re designing a training program, rebuilding your course, or even just planning your next lesson, start with this: identify one objective. Map the barriers. Design multiple means of representation. Build in flexible ways to demonstrate learning. Create engagement through autonomy and relevance. Test it. Ask for feedback. Iterate.
Universal Design for Learning isn’t a box you check. It’s a design practice. And like all practices, it gets easier and more effective the more you do it.

Here is something that happens to me constantly: I’m standing in front of a decision that feels enormous, the kind where I can practically feel my brain spinning its wheels, generating heat but no traction. Should I take that new position? Should I commit to this research direction for the next three years? Should I move cities? The future refuses to cooperate and give me the information I need, and yet the decision cannot wait. If you recognize this pattern, you already understand why optionality thinking exists as a concept worth taking seriously.

Optionality thinking is not a magic system. It is a structured way of reasoning about decisions under uncertainty — one that borrows from financial theory, complexity science, and cognitive psychology to help you preserve flexibility without falling into the trap of permanent indecision. The core insight is deceptively simple: in an uncertain world, the ability to make future choices is itself enormously valuable, and most people systematically underestimate that value when they make decisions today.
What Optionality Actually Means
In finance, an option is a contract that gives you the right but not the obligation to do something at a future date. You pay a small premium now to preserve the ability to act later when you have more information. The concept maps onto everyday life remarkably well, though the “premium” you pay is often measured in time, effort, or foregone certainty rather than money.
When you choose a career path that builds broadly transferable skills rather than one that hyper-specializes you into a single industry, you are buying optionality. When you keep a small emergency fund even though the expected return on that cash is terrible, you are buying optionality. When you take on a freelance project alongside your full-time job to test whether you could survive as an independent worker, you are buying optionality at a relatively low cost. [2]
The opposite of optionality is lock-in — decisions that foreclose future choices, sometimes permanently. Taking out a mortgage that maxes out your monthly budget is a lock-in decision. Burning professional bridges when you leave a job is a lock-in decision. These are not automatically bad choices, but they deserve extra scrutiny precisely because they are hard to reverse.
Nassim Taleb popularized this framing in the context of what he calls “convex” versus “concave” strategies (Taleb, 2012). A convex strategy is one where your upside is large and your downside is limited — like spending a small amount to explore many possibilities. A concave strategy is one where your downside is catastrophic even if your upside is good. Optionality thinking is, at its core, a preference for convexity wherever you can find it.
Why Our Brains Are Bad at This Naturally
The honest reason I started studying optionality as a formal framework is that my own intuitions about decisions are unreliable. I have ADHD, which means I feel the pull of immediate, concrete rewards with unusual intensity and struggle to give proper weight to abstract future possibilities. But here’s the uncomfortable truth: this is not only an ADHD problem. The cognitive biases that make optionality thinking hard are remarkably universal.
Loss aversion is one culprit. Research consistently shows that people feel the pain of a loss roughly twice as intensely as they feel the pleasure of an equivalent gain (Kahneman & Tversky, 1979). This means that when we evaluate a decision, we tend to overweight the certain costs of keeping options open — the time spent, the money spent, the cognitive overhead — and underweight the uncertain but potentially enormous value of future flexibility.
The sunk cost fallacy is another. Once we have invested significant time or energy into a particular path, we continue down it even when new information suggests we should change direction. The invested resources are gone regardless of what we do next, but our brains refuse to accept this and treat past investment as a reason to continue. This is precisely the opposite of optionality thinking, which focuses relentlessly on future choices rather than past commitments.
There is also what researchers call “decision fatigue” — the phenomenon where the quality of our decisions degrades after we have made many choices in a row (Baumeister et al., 1998). Under decision fatigue, people tend to default to either the status quo or the most immediately appealing option, neither of which is necessarily the one that preserves the most future flexibility. Knowledge workers making dozens of decisions per day are chronically exposed to this degradation.
And then there is the planning fallacy: we consistently underestimate how much the future will differ from our current expectations. Our mental models of the future are extrapolations of the present, which is why five-year plans so rarely survive contact with reality. Optionality thinking is partly a hedge against our own terrible forecasting abilities.
The Three Questions That Structure Optionality Thinking
Rather than treating optionality as a vague preference for “keeping your options open” — which can easily become an excuse for never committing to anything — I find it useful to make the analysis concrete through three specific questions.
1. What is the reversibility cost of this decision?
Every decision sits somewhere on a spectrum from fully reversible to fully irreversible. Signing up for a free trial is nearly fully reversible. Having a child is nearly fully irreversible. Most decisions fall somewhere in between, and the exact position matters enormously for how much time and analysis they deserve. [1]
Amazon’s Jeff Bezos popularized the “two-way door versus one-way door” distinction — reversible decisions are two-way doors you can walk back through, while irreversible decisions are one-way doors. His argument was that most organizational dysfunction comes from treating two-way door decisions with the same slow, heavy deliberation reserved for one-way doors. The optionality framework agrees but adds nuance: the cost of reversing a decision is not binary, it is a continuous variable, and you should estimate it explicitly.
Ask yourself: if I make this choice and it turns out to be wrong, what does it actually cost me to undo it? How long will it take? What relationships, resources, or reputation will be damaged? Sometimes a decision that feels permanent turns out to be easily reversible with moderate effort. Sometimes what seems like a small commitment has enormous reversal costs you had not considered.
2. What information would change my mind, and how long until I might have it?
This question forces you to think explicitly about the value of waiting. If you are considering a major career change, ask yourself: what evidence would make me confident that this is the right move? Is that evidence available today, or will it become available in six months as you do small experiments, have more conversations, and observe how the industry evolves?
The expected value of information is a formal concept in decision theory, but you do not need to run the mathematics to use the underlying intuition. If the decision can be delayed by three months at low cost, and three months is enough time to gather substantially better information, then delaying is almost certainly correct. If the information you need will never arrive, or if delaying has high costs, then you should make the decision now with the information you have.
This framing also helps you avoid the trap of waiting indefinitely for perfect certainty that never comes. You are not waiting for certainty; you are waiting for specific information that would meaningfully shift your analysis. If you cannot specify what that information is, you probably do not need it and you are using “uncertainty” as cover for anxiety-driven avoidance.
3. What small experiment could reduce my uncertainty without requiring full commitment?
This is where optionality thinking becomes genuinely actionable. Rather than choosing between “commit fully” and “do nothing,” ask whether there is a low-cost probe that would give you real information about the decision you are facing. The experiment should be small enough that a negative result is not catastrophic, but real enough that a positive result is meaningful signal rather than noise.
Research on entrepreneurial cognition suggests that expert entrepreneurs tend to reason this way naturally — they seek to minimize the cost of learning rather than maximize the probability of immediate success (Sarasvathy, 2001). Instead of committing resources to a predetermined goal, they work with what they have and look for achievable experiments that reveal new information. This “effectual” reasoning style is essentially optionality thinking applied to business creation, and it transfers well to personal career and life decisions.
When Optionality Thinking Goes Wrong
I want to be direct about the failure modes here, because optionality thinking can be weaponized by the anxious, ADHD-prone, or commitment-averse parts of our psychology to justify never committing to anything.

What Asch Actually Did (and Why It Was So Clever)
Solomon Asch ran his conformity studies in the early 1950s, and the design was elegant in its simplicity. Participants were told they were taking part in a “vision test.” They were seated alongside several other people who were, unbeknownst to the real participant, confederates — actors working for the researcher. On critical trials, these confederates unanimously gave the wrong answer before the actual participant had to respond.

Every subsequent judgment about what’s “fair” gets pulled toward that initial figure. That’s essentially it. But the downstream financial consequences across a career can be staggering, and most knowledge workers — engineers, analysts, product managers, teachers, researchers — never think about it systematically until after the fact.
Let me walk you through how anchoring actually works in a negotiation context, why your brain is particularly vulnerable to it, and what you can do to use it as a deliberate tool rather than a trap you fall into repeatedly.
What the Research Actually Says About Anchoring

If a company opens with a salary offer of $72,000 when you were hoping for $90,000, every counteroffer you make gets evaluated against that $72,000 baseline in both their minds and, insidiously, your own. You might feel bold asking for $82,000 even though, had you anchored first, you might have comfortably opened at $95,000 and landed at $88,000.
Why Your Brain Is Especially Susceptible in Job Negotiations
There’s a specific feature of job negotiations that makes anchoring effects even more potent than in other contexts: uncertainty combined with social pressure.
When you’re negotiating your salary, you genuinely don’t know with precision what the “right” number is. Knowing this about yourself is the first step toward compensating for it deliberately.
The Numbers Behind “Just a Few Thousand Dollars”
Let’s make this concrete, because abstract bias talk only motivates behavior change up to a point.
Suppose you’re a software engineer being offered $95,000. You counter at $103,000. They meet you at $99,000. You accept because you moved the number up and the negotiation felt successful. That feels like a win.
Now suppose you had anchored first with $115,000. They counter at $102,000. You settle at $107,000. Same company, same role, same you — but a different anchor produces a different outcome. [1]
The $8,000 difference in year-one salary is already meaningful. But here’s where it compounds. Most raises are percentage-based. Bonuses in many industries are percentage-based. If you’re in a negotiation context where you have the opportunity to name a number before the employer does, take it. When asked about salary expectations, many candidates deflect with “what is the range for this role?” This is reasonable when you genuinely don’t have enough information. But if you know the market, naming your number first puts you in the driver’s seat. The conversation now adjusts toward your anchor rather than theirs.
Anchor High — But Not Absurdly High
The anchor needs to be ambitious enough to create room for negotiation, but credible enough to be taken seriously. An offer so extreme that it breaks the social norms of the conversation can actually backfire, causing the other party to disengage entirely rather than adjust toward your number.
A practical heuristic: anchor at the top of what you believe to be the genuine market range, or slightly above it. If your research suggests the role pays between $90,000 and $115,000, opening at $120,000 to $125,000 is aggressive but defensible. Opening at $200,000 for a role you know pays $115,000 maximum is counterproductive theater.
Anchor With Justification
Bare numbers invite counteranchors. Numbers accompanied by reasoning are harder to simply dismiss. When you state your number, immediately follow it with the rationale: market data from specific sources, your specialized skill set, the cost-of-living adjustment if you’re relocating, your track record of quantifiable outcomes in previous roles.
This doesn’t need to be a ten-minute speech. Two or three sentences of solid justification substantially increases the stickiness of your anchor because you’ve framed it as a conclusion derived from evidence rather than a wish. The other party then has to engage with your evidence rather than simply stating a lower number.
Countering Their Anchor When They Go First
Sometimes you won’t get to anchor first. A recruiter sends an offer letter. A hiring manager mentions “the band for this role” in an early conversation. Now their number is in the room and you need to neutralize it before it colonizes your thinking.
Acknowledge Without Accepting
The worst thing you can do is immediately start calculating your counteroffer relative to their number. That’s exactly how anchoring captures you. Instead, pause. Acknowledge the offer explicitly without agreeing that it’s the right frame. Something like: “I appreciate you sharing that. Based on my research and experience, I was thinking about this range differently — let me share what I had in mind.”
You’re not being rude. You’re simply refusing to let their number become the gravitational center of the conversation.
Counter With Your Anchor, Not With a Compromise
Many people respond to a low offer by immediately splitting the difference in their head and offering a “reasonable” middle ground. This is a trap. The moment you split the difference, you’ve legitimized their anchor as one of the two poles. Now the midpoint is predictable and lower than it needed to be.
Instead, respond with your number — the one you would have opened with had you gone first. Yes, this feels like a large jump. That’s the point. The subsequent negotiation will still likely land somewhere in between, but the midpoint between your anchor and theirs is far more favorable to you than the midpoint between their anchor and your split-the-difference response.
Use Contrast and Reframing
One of the more sophisticated anti-anchoring techniques involves deliberately shifting the evaluative frame. Instead of discussing the salary number in isolation, reframe it in terms of total compensation value, long-term earning trajectory, or the specific value you bring relative to market alternatives. When you change the frame, you partially dissolve the power of their anchor because you’re no longer playing on the same numerical field.
Practical Preparation Before You Walk In
All of this is easier to execute when you’ve done the preparation beforehand rather than trying to think through it in real time during the conversation. Cognitive load during negotiation is real, and for anyone whose working memory tends to get overwhelmed under social pressure, doing the cognitive work in advance is essential.
Before any salary negotiation, write down three numbers: your anchor (the number you will state first or counter with), your target (what you genuinely want to land at), and your walk-away point (the floor below which you will decline or leave). Having these numbers committed to paper before you sit down means you’re not doing arithmetic under pressure. You’re executing a plan.
Research your market data from multiple sources — industry salary surveys, job posting databases, conversations with peers in similar roles. The more grounded your anchor is in actual market data, the more confidently you’ll deliver it and the harder it is for the other party to dismiss. Confidence in delivery matters enormously; a hesitantly stated high number invites pushback more than the same number stated with calm assurance (Loschelder et al., 2016).
Practice saying your anchor out loud. This sounds almost absurdly simple, but there’s a physical awkwardness to saying a large number that you’re not used to saying in a compensation context. Nassim Nicholas Taleb introduced the concept of antifragility to describe systems that don’t merely survive chaos — they actually get stronger because of it (Taleb, 2012). A fragile career breaks under pressure. A resilient career bounces back. An antifragile career uses the pressure as fuel. That third option is what we’re building toward here.

When your sector contracts, all your contacts are experiencing the same shock simultaneously. Nobody has slack to help. Information flows are redundant because everyone already knows the same things you know.
Granovetter’s foundational research on the strength of weak ties demonstrated that people are far more likely to find job opportunities and novel information through acquaintances than through close friends, precisely because acquaintances move in different social and professional circles (Granovetter, 1973). This is not just a hiring insight — it’s a resilience architecture. A diverse network of weak ties means that when your primary professional world experiences a shock, you have connections in domains that are not being shocked simultaneously.
Building this kind of network doesn’t require becoming a social media influencer or attending dozens of conferences. It requires deliberately seeking contact with people whose professional reality looks different from yours. Interdisciplinary conferences, community events, online communities organized around interests rather than industries, collaborations with people in adjacent fields — these all generate the weak ties that become lifelines when the strong-tie network gets destabilized.
Learning From Disorder Rather Than Recovering From It
Antifragility isn’t just about surviving shocks. It’s about having a mechanism by which shocks improve you. This requires a specific relationship with failure and disruption: treating them as data rather than verdicts.
Most professionals have a deeply uncomfortable relationship with professional setbacks. A project that fails, a presentation that lands badly, a job application that gets rejected — the default response is to minimize the experience, learn just enough to avoid obvious repetition, and move on. This is emotionally sensible but strategically wasteful. The disruption contains information that is expensive to obtain any other way.
A more antifragile approach involves a deliberate post-mortem practice that asks not just “what went wrong” but “what does this failure reveal about my assumptions that I wouldn’t have discovered any other way?” A research grant that gets rejected often contains, in the reviewer comments, a map of exactly where the field’s current orthodoxies lie — invaluable information for repositioning. Then allocate a meaningful but bounded amount of your time, energy, and sometimes money to high-variance experiments: writing, building, teaching, investing in skills that might become valuable in futures you can’t fully predict.
The critical discipline is protecting both ends of the barbell from collapsing into the middle. The stable core needs to actually be stable — which means not overleveraging it or making it dependent on a single relationship or contract. The experimental end needs to actually be experimental — which means not defaulting to low-variance projects that feel safe but don’t generate real information or real upside.
People often get this wrong by doing the opposite: they take moderate risks everywhere. They half-commit to experiments that never go far enough to generate real learning, while also making their core positions less stable by neglecting them or making them dependent on favorable conditions continuing indefinitely. The result is a career that gets the worst of both worlds: no real stability and no real upside from experimentation.

Protect Your Morning Decision Budget

(2016) failed to reproduce the original effects under controlled laboratory conditions, which generated significant debate in the field. The scientific picture here is not as clean as popular psychology books sometimes suggest. What does seem robust is that decision quality degrades over long sessions, that rest and breaks restore it, and that reducing unnecessary decisions preserves cognitive capacity for important ones. The mechanisms are still being worked out; the practical reality is less contested.
For people with ADHD specifically — and I’m speaking here from personal experience as much as from the literature — decision fatigue hits differently. Executive function deficits mean the baseline capacity is different, and depletion can happen faster and feel more severe. The same strategies apply, often with more urgency, but the comparison to neurotypical peers is rarely useful. Build the system that works for your brain, not the one that works in the research paper.
Making This Actually Work
The Obama wardrobe example is memorable because it sounds extreme. Most people aren’t going to wear the same thing every day, and they shouldn’t feel they have to. The point isn’t the wardrobe — the point is the deliberate, strategic reduction of unnecessary decision-making as a way of preserving mental capacity for the things that actually matter.
Start with one area. Pick one recurring category of decisions that you currently make reactively, and pre-decide it. Your morning routine. Your email schedule. Your default response to scope creep. Your meeting-free mornings. Pick one, make the decision now, and then stop deciding it every time the situation arises.
The cumulative effect of removing even a handful of recurring decisions from your daily cognitive load is meaningful. You won’t necessarily notice it as a dramatic shift — it’ll feel more like a gradual clearing of static. But over weeks and months, the work you produce in those preserved cognitive windows will reflect it. Cleaner thinking, better decisions on the things that actually require them, and considerably less of that end-of-day feeling that you were busy all day and still didn’t do anything real.
That’s worth more than keeping your wardrobe options open.
